How to improve Google Ads ROAS without chasing the number

ROAS is useful, but it is not a business plan. It tells you how much tracked revenue came back for each pound attributed to advertising. It does not tell you whether the sale was profitable, whether the customer will return, or whether the tracking counted the same order twice.
The quickest route to a better number is often to spend less. The better route is to make each part of the account earn its place, while keeping enough volume to grow.
First, make sure the number is real
Compare Google Ads revenue with completed orders or qualified enquiries in your own records. Check whether cancelled orders, test purchases, page views or duplicate events are being counted. If one sale appears twice, every optimisation decision built on it is wrong.
- Use purchases or qualified leads as primary conversions.
- Pass actual order values rather than one fixed value for every sale.
- Remove duplicate and soft actions from bidding decisions.
- Allow for the time between the first click and the eventual sale.
Use profit, not revenue, to set the target
A £200 order with £40 of gross margin cannot carry the same advertising cost as a £200 order with £120 of margin. One account-wide target hides that difference. Group products or services by commercial value before deciding what good looks like.
Cut the waste you can prove
Start with search terms that are plainly wrong for the business: the wrong service, location, audience or buying intent. Do not call a relevant search waste merely because three clicks have not converted. That is impatience dressed as analysis.
Use precise negative keywords, repair weak location settings, and pause products that cannot be bought. These changes remove bad opportunities without squeezing the campaigns that are learning from good ones.
Improve what happens after the click
A bidding adjustment cannot rescue a vague ad pointing to a generic page. Match the advert to the search, send the visitor to the relevant product or service, and remove avoidable friction. Better conversion rates improve ROAS without asking Google to find cheaper people.
Move money carefully
A strong campaign that is limited by budget may be able to use more money. A weak campaign may be funding that opportunity. Reduce and increase in controlled steps, then wait long enough to see whether extra spend held its efficiency. Yesterday's ROAS does not guarantee tomorrow's marginal pound will perform the same way.
